[00:00:00] You're doing too much. If you're grinding, you're crossing off to do lists, you're running on caffeine and prayers, but deep down you feel tired, frustrated and stuck. Can you relate? If so, you're not alone. Many new entrepreneurs fall into this trap and I did myself, mistaking busyness for productivity.

But today I'll show you an approach that you can use to simplify Focus and elevate your small business so you can work smarter and not harder. And actually that is a thing, working smarter and not harder is a real thing. I used to roll my eyes every time someone said that, but this is what I've discovered and I want to share it with you.

So let's go.

So when I started my small business, I was all over the place. I was trying to do it all. [00:01:00] marketing, client work, admin, social media, like everything. And guess what? I got stuff done. I was doing a lot, but I wasn't really moving forward. And that's because being busy isn't the same thing as being productive.

And what I discovered is that

When we work without focus, we drift instead of drive. And as entrepreneurs, we don't just want to move, we want to move with purpose. The problem is, we've been conditioned to follow someone else's agenda. From school to corporate jobs, we've always been told what to do and when to do it. And now,

all of a sudden, as an entrepreneur, we have full control. And that's exciting, but to be honest, it's really overwhelming.

I found that one of the hardest shifts of, calling yourself an entrepreneur, diving into entrepreneurship, , is being responsible for designing your work day. And It's hard because when no one's telling you what to do and no one's setting a deadline, no [00:02:00] one's telling you that this has to happen before this because somebody else needs it.

Create order and structure and how you spend your day for you to be productive and not just busy because there's a lot of things that you can do as an entrepreneur, but not everything elevates your business. Helps you to be productive, to be fruitful, to be profitable.

All of a sudden you have all this time and it's your time to use as you please and what we do is we copy and paste our nine to five lives into entrepreneurship. And I heard this said by another entrepreneur that I had on the podcast the difference between a nine to five job and an entrepreneur is that with an entrepreneur, every activity has got to be results based, whereas in your nine to five job, there are certain times where you can just,

you don't feel too great that day. You can spend the day doing admin things 

That don't necessarily create results, but you're guaranteed at the end of the week, at the end of the month, you will still get your pay.

And once you step into entrepreneurship, if you spend your time [00:03:00] the way you do in a nine to five way, , because there is a huge team and other people, have other tasks that create value, even if on that day you're not creating any value for the organization, it's not a big loss. But as an entrepreneur, 

you lose that ability to lean on a team in the beginning. So everything comes down to how are you going to create results? Each and every day, which is a big shift I found for myself. I can't just cross off the to do list and get a dopamine hit from getting a lot of things done.

And copy and pasting that work structure of an organization into your entrepreneurship life will not get you to your vision of building a business.

So here's where we need a mindset shift. So instead of trying to do everything, we need to slow down. We need to slow down to elevate, it's time to apply strategy to our business. And one of my favorite business books [00:04:00] is Blue Ocean Strategy. I've covered the book on the podcast before, and I'll put a link in the description if you want to listen to a quick summary.

A simple but powerful framework. It talks about having four actions. The first one is Raise. The second one, reduce third one, eliminate, and the fourth one to create. So let's break it down. Raise really means do more of what works. So simply sitting down and asking yourself what's already working and not just from I think is working?

You've been at this a while. You Actually have data. You can look at , where most of your sales came from. You can look at where you spend most of your time. What you get out of that. Double down on what's actually producing results.

The second part is reduced. Do less of what drains you. If you're spending a lot of time on tasks that can be automated, that can be outsourced, or that can be streamlined, it's time to simplify. If you need to create a system, if you need to look at the system, SOPs that you've [00:05:00] already put in place and think about how to make that simpler so that you reduce that sort of time wasting and energy wasting and resource wasting.

The third one is eliminate. You want to cut what's not serving you. And to be honest, this is really hard because everything that you've probably started doing in your small business at this point, it was like your brainchild. It's something that you created or something you started believing that it had a lot of potential and there's that Bias, that sunken cost bias, you spend so much time and energy and resources, money, building this thing out and for you to think about just eliminating it, it's really hard. But this is crucial because in order for you to elevate, you've got to do less. Think about it in your business, every one thing.

Has five or six KPIs attached to it. It looks like it's one thing, but it's one thing that comes with, ten things attached to it, and it takes that much more time, which is [00:06:00] why it's important to eliminate. And it doesn't mean that you say, I'm never gonna do this again.

It just means for now. It's not a right now thing. So be honest about what's not working, what's not growing. You've got the data. You can track , where your activity is producing revenue and you can see where there's no revenue coming. And maybe it's time to put that thing aside until you do have the capacity.

Because sometimes it's just a capacity issue. There's potential in the idea, there's potential in the tasks, but you don't have the capacity. And you want to work within where you have capacity, so that you grow your capacity. And funny enough, as you grow your capacity, you also grow your potential. But you have to start by working within your capacity.

It's hard, but eliminate, cut what's not serving you, put it somewhere where it's a not right now project or not right now activity, and don't look at it again until you've developed enough capacity to be able to do that thing successfully. [00:07:00] Understanding that each one thing has, five things that are needed to make it successful.

And if you can't do all five things, it's better to shelf that thing for now. Then the last part is to create, and by create I don't mean starting another thing, but to increase value in the thing that is working.

Instead of increasing activities or increasing projects and increasing tasks. Just thinking about how can you increase value in the thing that's working. So instead of chasing more, ask, how can I increase value in what I already offer? Can you refine the product? Can you improve the client experience?

Can you make the thing easier for clients to use? What else is the client asking for after you've worked with them that you haven't yet got a chance to develop something even more valuable to your potential clients and customers? It's looking at how can you create more value within your business.

Maybe you haven't had the time to work on building your email list. [00:08:00] So that you're not constantly chasing leads so that you can sell to that email list over time, you know It's just thinking about how do I create value in the product in the service? How do I create value for the customer? How do I create value in the business?

Making what's working even more valuable and all that takes a lot of time that's why I said it's time to stop, reflect, look at the data, think about it. And sometimes maybe you do need external set of eyes. But sometimes some of the things are just glaringly obvious that, Oh, three people have asked me for this, and I just haven't found the time to look into what they were talking about.

But they were telling me what they wanted. I wonder how many more people would appreciate this, if this would create more value within this service, within this product so a lot of those things. It's slowing down and looking at, doing more of what's working, raising, reducing time, energy, resources, wastage, [00:09:00] eliminating the things that are not working, it's been six months, we've poured into this thing, nothing is happening, the needle is not moving, maybe no one wants this, or maybe we're attacking this from the wrong angle or maybe it's a not right now project because we don't have the capacity, really having those tough conversations, even with yourself or with your team, if you have one, to cut what's not serving you and then , be intentional about creating value with the things that are working because The more progress you make, and the more value you create, the more you fan even the passion for the business.

, because if you keep doing too much for too long, eventually, it's not sustainable. You burn out, you lose steam, you're not making enough progress, and eventually you tap out. It's hard being an entrepreneur. Had to do too much to get the momentum going, but now I have some data to help me to focus on the things that have [00:10:00] bloomed from where I put my energy, because success does leave clues.

I hope that this helps you, for my Christian entrepreneurs, success isn't about hustling harder. In the kingdom, success is about partnering with God. And Proverbs 16, 3 tells us, Commit to the Lord, whatever you do, and He will establish your plans. Before you take on another project, take on another activity, pause and ask, God, what do you want me to focus on?

How can I create more value in serving your people? Because when we move with God, and when we work with grace and not grind, there's a promise, that Where you sow, you will reap. And it's only God who multiplies it thirty, a hundred times. All we can do is sow to the best of our abilities, but we seek for Him to establish our plans.
